This chapter chronicles the early phase of the author’s six-year tenure as Director of Lancaster University Confucius Institute, focusing on the period from 2019 through the onset of the COVID-19 pandemic. It presents a first-person account of key events and the author’s interpretation of them, capturing the formative days of the author’s directorship. The author’s work began by identifying the core challenges facing the Institute at the time, followed by the development and implementation of a renewed strategic vision. This led to a series of rapid early successes, culminating in the Institute receiving the prestigious Confucius Institute of the Year award. However, this momentum was abruptly disrupted by the unforeseen outbreak of the pandemic, which overturned existing plans and required a swift and substantial shift in both operational priorities and strategic direction. The pandemic introduced a range of governance and operational challenges—including growing concerns around racism, mental health, and staff well-being. The chapter also highlights how the Institute demonstrated resilience in the face of adversity, sharing stories of community engagement, including the author’s own experience facilitating the donation of face masks from China to Lancaster.
